AI Automation ROI Calculator
Enter five numbers from a process your team runs every month. The calculator shows what the manual work costs, what automation costs, when it breaks even, and the estimated first-year ROI.
For owners and operations leads sizing up whether a workflow is worth automating.
Runs entirely in your browser. An estimate for planning — not a quote and not a commitment.
Use the same currency for every amount. Released time is capacity for other work, not necessarily payroll savings. Coverage is net time released after reviews and exceptions. Include only extra oversight not already accounted for in coverage in monthly costs, to avoid double counting.
Worked example and a conservative scenario
Illustrative assumptions, not client results or industry benchmarks: 80 hours per month, hourly cost 60, additional monthly operating cost 100 and setup cost 3,000. All amounts use the same currency. The model assumes constant volume and full operation from month one.
| Measure | 70% | 40% |
|---|---|---|
| Annual manual cost | 57,600 | 57,600 |
| Year-one automation cost | 4,200 | 4,200 |
| Hours released per year | 672 | 384 |
| Annual released capacity value | 40,320 | 23,040 |
| Year-one net capacity value | 36,120 | 18,840 |
| ROI | +860% | +449% |
At 70% coverage, 56 hours are released each month, valued at 3,360. After 100 in additional operating cost, monthly net value is 3,260. Setup payback is 3,000 ÷ 3,260, about 0.9 months. First-year ROI is (40,320 − 4,200) ÷ 4,200 × 100%, about 860%. At 40% coverage, payback increases to about 1.6 months and ROI falls to about 449%.
How the math works
| Manual annual cost | monthly hours × 12 × hourly cost. Loaded cost, not just salary. |
| Automation cost, year one | additional monthly operating cost × 12 + the one-time implementation cost. Excludes the cost of manual work that remains. |
| Hours saved | monthly hours × 12 × the share the automation handles. |
| Break-even | one-time implementation cost ÷ monthly net capacity value (released labor value − additional operating cost). |
| First-year ROI | (annual released labor value − year-one automation cost) ÷ year-one automation cost × 100%. |
What this does not capture
- Changes in quality, error rates and rework; measure these separately.
- Changes in response times or revenue; faster completion is not guaranteed.
- The cost of a failed or abandoned automation — the reason oversight, monitoring and a measured baseline matter more than the headline ROI.
- Ramp-up time, changing volume, taxes and financing. AI/API and support costs may grow with usage.
Read the result like a consultant, not a spreadsheet. A high ROI number is not a green light. Before building, map the current process, define what happens when the agent is unsure, and decide who owns the workflow. We wrote a plain guide on separating setup, software and maintenance costs, and we start every engagement by measuring the baseline — so the after can be compared with the before. Questions people ask before calculating
Is this calculator free?
Yes. It runs entirely in your browser — nothing is sent to any server, and there is no signup.
What is a realistic coverage percentage?
70% is an illustrative input, not an industry benchmark. Measure the hands-on time removed in a pilot after reviews and exceptions. Compare a lower-coverage scenario before committing.
When does automation fail to pay back?
If additional operating cost equals or exceeds the monthly value of released time, there is no positive payback under these assumptions. A positive monthly value can still mean payback takes more than 12 months; the calculator shows that period.
Does the calculation include my salary or my team's?
It uses the loaded hourly cost you enter for whoever does the work today. Released capacity is not automatically cash saved. If payroll stays the same, define how the available time will be used and avoid counting it again as extra revenue.
